We know by experience that you're going to quickly ask for extensions to be compatible with this version 12. As said in [Forum, post 178992 by plg in topic 30882] Piwigo 11 :

Hello,
I've just updated to version 12.0
Board operating ok'ish but without any images! File names are there but without the actual pictures.
Have I done something wrong?

As a long-term happy user, I have started the upgrade without making any backups. Now my piwigo is reduced to

running upgrade ended up with error:
Fatal error: Uncaught --> Smarty: property 'literals' does not exist. <-- thrown in /var/www/html/galerii/include/smarty/libs/sysplugins/smarty_internal_extension_handler.php on line 92
but it seems it did upgrade anyway and it seems to work as expected, except the plugins update page ( /admin.php?page=updates&tab=ext ), which does show nothing at all inside the page like reported already by several people.

Cannot update from Piwigo 11 to version 12 because server was updated with php8.
Piwigo gives a blank screen.
Please indicate how to update from command line.
I tried running php update.php but response is:
No upgrade required, the database structure is up to date<br><a href="index.php">← back to gallery</a>mfg@luz:/usr/share/photos$
Server OS: Ubuntu 21.10 (GNU/Linux 5.13.0-20-generic x86_64)

I just upgraded to 12.0.
Three comments:
1. I locked the gallery. Once replaced the files of piwigo application, I immediately saw the search bots were redirected to upgrade.php. This is scary. I would strongly prefer that guest users be continued shown the banner that the gallery is locked until it is unlocked. I didn't check which information is revealed in the upgrade.php page for guests and if the administrative action to update the database was actually available. But if anyone is allowed to "upgrade" and especially if he/she/it is suggested to by the redirection, it is scary, especially if the site administrator is busy doing some database manipulations at the moment. Even showing version details to everyone during maintenance is not the best practice.
2. Pressing the "Unlock gallery" link in the Admin->Tools->Maintenance page shows the banner "Are you sure you want to lock the gallery?". The banner should ask about unlocking.
3. In the ContactForm plugin, the following change is necessary:
